Overloaded managers could only sit in on calls selectively - with 47 advisors, there was no other way. The company supplemented the picture with mystery shopping, but that's expensive, covers only a fraction of meetings and always comes after the fact.

APPROACH AND IMPLEMENTATION

Four steps that turn coaching from impressions into data-driven feedback

We deployed AI sales coaching for 47 advisors in one region. The pilot ran for 6 months. Every recorded client meeting was automatically transcribed and processed by AI. Advisors received structured feedback within an hour of the meeting: their strengths in the specific situation, what was missing from the conversation with a quote from the transcript, and a recommendation on what to focus on next time.

The solution runs on Microsoft 365, which the institution already used. Teams, SharePoint, Copilot. No new licenses, no integration from scratch. Deployment took four weeks.

  2. 35 of 47 advisors exceeded their previous year's performance. The strongest effect was among advisors with a 10-30% increase: AI coaching didn't just lift the stars, it raised the whole team's average.
  3. Two advisors achieved an individual increase of over 40%.
  4. Portfolio profitability rose by 8%.
  5. The investment paid back in the fifth month of the pilot.
